Performa 6116 Color Depth issues

Please be kind, I am a newbie.  If you point me to
some resources, I'm happy to read them and experiment,
but right now I'm stuck.

I can run X successfully and use WindowMaker or fvwm2
as long as I use 8 bit color.  But 8 bit color sucks. 
When I switch to 16 bit or 24 bit, the color mapping
seems to be off, for example, what was a blue
background at 8 bit becomes a bright green background,
and any icons or gradients look scary.
